ABSTRACT In the present paper I posed reduce service times in the sales of Establecimiento Celis S.R.L, applying as a tool for improving Lean Focus, developing the following stages: Focus, Operate, Create, Use and Maintain of which was obtained as following: In Focus phase includes customer needs, identifying the exact area of study in this case is the area where improvements auctions at this stage we focus on the critical bottlenecks that directly affect the customer will be obtained. In Phase Operate perform a diagnosis of the area, creating a diagram “spaghetti“ that allowed us to have a time and motion evidence to make a sale, detailed maps of the sales process and value chain was performed. We observe each of the activities and collect data early in the process. Diagnose problem types, main points of difficulty and implement the basics of the art of 5S, eliminate waste and implementing opportunities for quick profits. In the Create phase plan and execute one or more Kaizen events, generating solutions to address process constraints, waste, flow, line balancing or restrictions. We created a map of the future value chain, designing processes and creating detailed lists of actions that will help us be strong and efficient. In the phase of Use design risk was evaluated and the new process was implemented. Keep in phase is the last phase where the best way to maintain 5S in the new process by creating a performance plan to allow the new environment was done successful. Finally, the results of the post-implementation study are shown in the test environment, the same that beat estimates was assumed in the hypothesis, and the conclusions and lessons learned regarding this, monitoring methodology, process exposed development and the impact it generates.
