The research addresses the problem of clinical examination laboratories that provide services in Hospitals and private clinics in Peru. The case of the R&T Lab laboratory, which has the problem of increasing reagent losses in the process of analyzing clinical exams, was analyzed due to the causes of underutilization of supplied reagent, increase in controls, and others that are described later. These causes cause the efficiency indicators to be below 20% of reagent losses stipulated in the U R&T Lab laboratory standards. To make process improvements and reduce the generation of losses during the provision of the service, the tools of the Lean Healthcare methodology were used. The improvement proposal contemplates a series of stages, beginning with the creation of the vision and the diagnosis of the problem to obtain the support of senior management, continuing with change management and implementation of the 5's to reduce resistance to change and reorganize reagent warehouses, continuing with the implementation of Kanban cards to create a continuous service flow based on patient demand and ends with the implementation of the standardized work tool and statistical process control. As results, reductions were obtained in the monthly amount of reagent losses in each workstation, 80% in the reagent refrigerator, 60% in the conditioning station, 60% in the sample processor and 70% in the sample analysis station. samples.
