The main objective of this thesis is to improve the service level in the ticket resolution process of an IT outsourcing company in Peru. To achieve this, the PHVA cycle was implemented using Lean Service and Poka-Yoke tools, which primarily addressed the low efficiency of the process. The applied tools aimed to reduce resolution times and decrease errors caused by incorrect diagnoses and routing, optimizing resource use at each stage of the process. As a result, the service level increased from 72% to 91%, due to a reduction in cycle time from 72 to 49.5 minutes with the application of standardized work, which helped identify key activities that were not adding value. In the improved process, a points-based system was implemented, and some activities were removed or minimized. Additionally, the percentage of incorrectly routed tickets dropped from 25% to 5% with the application of Poka-Yoke, as the most common causes of routing errors were identified. A multidisciplinary team in the IT area was organized and trained to use an AppScript-based application that automatically validates necessary data and assists in ticket routing. Furthermore, a dashboard was developed in Power BI to monitor productivity in real time, enabling active error identification and responsive action.
