This paper aims to propose an improvement in the production system of a fishing company, through a proposal to implement the Lean Manufacturing methodology to increase productivity. The methodology used in this research project was carried out as a first point a diagnosis with the value flow mapping tool (VSM) with the purpose of analyzing the production line, such as the production capacity of the machines, cycle time, process change time and daily scheduling. Therefore, two main problems were found such as: poor self-contained maintenance program and inefficient process change time. Therefore, it was proposed to implement the SMED and TPM tools in order to solve the problems found in the drying process. In this way, with regard to the SMED tool, it has been proposed to implement a rotary dryer before entering the main dryer, with the function of increasing the temperature and preparing the pressing cake. On the other hand, for the TPM tool, an autonomous maintenance schedule was proposed in the main dryer. As a result, the results were estimated as a reduction of drying time from 45 minutes to 30 minutes, also in TPM, the total effectiveness of the equipment (OEE) an increase of 32.19% to 42.27% was evaluated and finally it is estimated a variation of the productivity corresponding to the raw material of 11.47%. In conclusion, the solutions proposed under the tools of Lean Manufacturing, estimate positive results in the process of making heavy flour, such as increased production, reduction of process cycle time and reduction of main dryer failures.
