Abstract: Indusoft Solutions S.A.C. (en adelante, “la empresa”) es una empresa peruana especializada
en brindar servicios de integración de sistemas para automatización, control, monitoreo y
supervisión de procesos industriales. Sus principales clientes son empresas del sector
industrial que buscan mejora en sus procesos de automatización, monitoreo y control de sus
operaciones, incluyendo también sistemas de gestión de edificios (BMS). El propósito de esta
consultoría fue identificar el problema principal por el que atraviesa la empresa, y proponerle
una solución viable para superarlo. Para identificar este problema y sus causas, se realizó el
estudio del modelo de negocios, el contexto interno y externo a través del análisis PESTEC y
el uso de las herramientas AMOFHIT, MEFE, MEFI y diagrama causa-efecto. Se encontró
que el problema principal de la empresa es la concentración de las ventas en cuatro clientes,
lo que significa un gran riesgo si llegase a perder uno de estos clientes ya que afectaría sus
objetivos, al disminuir sus ingresos y elevar la posibilidad de no poder cumplir con sus
obligaciones financieras. La solución podría tener un alto impacto ya que, al aumentar el
número de clientes, permitiría lograr sus objetivos, incrementar sus ventas, por ende, sus
ingresos. Establecido el problema principal, se analizaron tres alternativas de solución: (a)
estrategia relacional, (b) implementación de un sistema de análisis de datos para trazabilidad
de las decisiones, y (c) incursión hacia nuevos mercados con potencial de crecimiento. Se
seleccionaron las dos primeras alternativas, cuya implementación requiere una inversión de
S/ 92,340.20, con un VAN de S/ 118,956.60, una TIR de 57% y un beneficio-costo de 2.29,
lo que demuestra su viabilidad económica.
