Resumen: EMMA es una empresa ubicada en la ciudad de Lima que se creó en 1993 por capitales
peruanos que cuenta con más de 500 empleados extendidos en todo el territorio nacional.
Actualmente, su actividad principal es la administración de campamentos, dentro de los
cuales destacan el diseño de menús balanceados, el servicio de hotelería especializada), la
eficiencia en los recursos hídricos y el mantenimiento (mejorando la productividad en las
instalaciones). El objetivo de este business consulting fue determinar que se han originado
deficiencias en la gestión comercial (venta y postventa) desde el inicio del proceso hasta la
ejecución (Operación). Para identificar este problema se realizaron diversas reuniones entre
las gerencias de cada área correspondientes y el grupo de consultores, se desarrollaron el
análisis PESTE, AMOFHIT y FODA, se efectuó la identificación y priorización de los
problemas a través de la Matriz de Complejidad vs Beneficio, se identificaron las causas del
problema principal y para presentarlo se utilizó el diagrama de Ishikawa. Entre las razones
que originaron el problema está la ausencia de procedimientos y procesos claros y
distribuidos al equipo de gestión operativa y a los interesados relacionadas a este proceso, no
se tiene un brochure simplificado para los clientes y para los gestores comerciales con
servicios/ productos principales y servicios adicionales de valor agregado y falta de una
visión de cliente centric. Según los hallazgos, se propusieron tres alternativas de solución y la
transformación digital resultó la más idónea, teniendo en cuenta su causa raíz “Deficiencias
en la gestión comercial de venta y post venta”. Se calculó un presupuesto de S/. 1’216,000.00
para el proyecto de implementación de mejora tecnológica (transformación digital). Esta
inversión es alta, pero se recupera en 2.5 años considerando el ahorro de costos de venta,
rotación de inventarios y compras organizadas. Finalmente, el proyecto arrojó un Valor
Actual Neto de S/. 1,165,816.65 contando con cinco periodos y una Tasa Interna de Retorno
de 44% % superior a la tasa de descuento que es 18.2%.

This investment is high, but it is recovered in 1.5 years considering sales cost savings, inventory turnover and organized purchases. Finally, the project yielded a Net Present Value of S/. 8’970,716.32 with five periods and an Internal Rate of Return of 212% higher than the discount rate, which is 15%.
