Abstract: MAININ es una empresa que presta servicios de mantenimiento electromecánicos en
plantas concentradoras y la ejecución de proyectos civiles con más ocho años de experiencia
y operación en el sector privado – energía y minas, donde ha logrado posicionarse como
empresa competitiva al brindar servicios de calidad excediendo las expectativas de sus
clientes. Ahora bien, del diagnóstico y análisis realizado por el equipo consultor, se ha
logrado identificar que el principal problema que enfrenta MAININ es la “insuficiente
diversificación de la cartera de clientes y expansión de servicios”; como consecuencia, de la
alta prioridad de MAININ a los contratos con Minera Chinalco, con un 88.35% de sus
ingresos ($ 42,770,267.79) y con un 74% de los contratos celebrados (77 contratos); así
mismo, la carencia de un equipo especializado en Oficina Técnica, la falta de formación
continua, la poca diferenciación de los servicios y la escasa experiencia en servicios de
consultoría y ejecución de obras, la cuales son generadores del bajo nivel de competitividad
de MAININ, pues de un total de 197 invitaciones a licitaciones, solo 30 fueron adjudicadas
(15.2%), 47 fueron desestimadas para participar (23.9%) y 120 fueron no adjudicadas
(60.9%).
Teniendo en cuenta el problema principal y las causas generadoras del mismo, se
recomienda la implementación de las siguientes alternativas de solución: a) contrato de
consorcio y b) implementación de la PMO a través de la capacitación y entrenamiento del
equipo actual de Oficina Técnica. La implementación deberá realizarse en simultaneo, a fin
de obtener un beneficio tanto a corto como largo plazo; por lo que, la inversión inicial es de
S/ 2,076,000 con un PayBack de 11 meses y 28 días, esperando obtener un VAN de
S/ 3,512,379.14 y una TIR de 102%, con lo cual se concluye que la propuesta de solución es
viable.
