MAININ SRL is a company that provides electromechanical maintenance services in concentrator plants and the execution of civil projects with more than eight years of experience and operation in the private sector - energy and mines, where it has managed to position itself as a competitive company by providing quality services exceeding the expectations of its customers. However, from the diagnosis and analysis carried out by the consulting team, it has been possible to identify that the main problem facing MAININ is the “insufficient diversification of the client portfolio and expansion of services“; as a consequence, of the high priority of MAININ to the contracts with Minera Chinalco, with 88.35% of its income ($42,770,267.79) and with 74% of the executed contracts (77 contracts); Likewise, the lack of a specialized team in the Technical Office, the lack of continuous training, the little differentiation of services and the limited experience in consulting services and execution of works, which are generators of the low level of competitiveness of MAININ, because of a total of 197 invitations to tender, only 30 were awarded (15.2%), 47 were rejected to participate (23.9%) and 120 were not awarded (60.9%). Taking into account the main problem and its generating causes, the implementation of the following solution alternatives is recommended: a) consortium contract and b) implementation of the PMO through the training of the current Technical Office team. The implementation must be carried out simultaneously, in order to obtain a benefit both in the short and long term; therefore, the initial investment is S/ 2,076,000 with a PayBack of 11 months and 28 days, expecting to obtain a NPV of S/ 3,512,379.14 and an IRR of 102%, with which it is concluded that the proposal is viable.
