This research work was carried out in an agro-industry company, and its purpose was to increase management indicators that in turn help to reduce costs through the application of the SMED tool, defined as a technique for reducing preparation time. The research problem is that the company has many immobilized materials due to poor purchasing management. According to the organization's policy, the delivery time is between 45 and 90 days. However, after the analysis, it is found that the actual delivery time is 60 days to approve the order, and the delivery time is 80 days, i.e., there was a negative gap of 50 days with respect to what was offered. In view of this problem, a more detailed analysis was carried out through the proposed management indicators, to have a more complete diagnosis of the current purchasing management. In view of this, it was decided to adopt the SMED tool, based on 2 key points previously identified, these key points are: the improvement of the purchasing management processes through the Purchasing Optimization with VBA and SAP Script, where a control panel was elaborated. Then, the implementation of new purchase release strategies. This resulted in a significant improvement in the proposed management indicators. Regarding the first indicator: Compliance, it was possible to reduce and identify critical materials, purchase orders generated and approved. Regarding the second indicator: Merchandise turnover rate, we were able to reduce the time it takes for materials to leave the plant. And the most important indicator, purchasing management time, was reduced to 36 days for approval and 34 days for delivery. Once the proposals were applied, it was possible to identify, reduce and/or eliminate times that do not add value to the activities, saving S/3,588,705. The economic flow of the project, where the return on investment is approximately 1.3 years with an NPV of S/. 266,937 and IRR 87%.
