Due to the transformation in the logistics sector driven by e-commerce, globalization and the demand for immediacy in last mile deliveries, it has led companies, especially logistics operators, to seek to improve their services. and optimize your operating costs. Within this context, warehouses have gained relevance, becoming in some cases, distribution centers that manage to reduce delivery times. Therefore, the need arises to be able to implement targeted improvements within distribution centers to maintain the trend of improvement in service times. This work proposes an improvement based on the Lean Warehouse model, using 5S, Poka Yoke, Kanban, order management and process standardization tools, with the focus of improving the OTIF indicator, in a comprehensive framework to optimize the supply chain , guaranteeing punctual and complete deliveries. The application of the aforementioned techniques manages to reduce rejected packages to 3.45% in the case study, in a 3PL logistics operator. We also managed to reduce our lead time of attention to rejected packages reaching 27.54 hr.; and we increased the packages delivered on time (OT) reaching 87.3%, which generated an improvement in the OTIF indicator, obtaining an increase to 83%.
