In recent years, the metal-mechanical industry has proven to be a crucial component of Peru's economy. However, it faces challenges such as low productivity due to order non-compliance. In this regard, a small and medium-sized enterprise (SME) in this sector facing losses due to penalties was studied. As a solution, a model was proposed to improve methods, organize workstations, and optimize procurement and production management, reducing or eliminating waste in metal-mechanical companies. Lean tools, including the Value Stream Map (VSM), Kanban, SMED, Poka-Yoke, Report A3, and 5S, were utilized. With the implementation of this model, an increase in order compliance and productivity is expected, as well as a reduction in cycle times and SETUP times. The model's effectiveness was validated through simulation in the Arena software, resulting in an increase in order compliance from 66.40% to 87.85% and an increase in productivity from 27 caps per hour-hour (H-H) to 32 caps/H-H. Likewise, the average cycle time per cap was reduced from 2.24 minutes to 1.86 minutes, and the SETUP time decreased from 28.32 minutes to 19.52 minutes. It is anticipated that this model, incorporating Lean tools, can be replicated in other metal-mechanical or manufacturing companies facing similar challenges.
