During 2022, the KGYR company dedicated to the marketing of pharmaceutical products presented a poor result of the service level indicator that amounted to 62% compared to the sector standard of 95%. This generated a negative economic impact represented by annual losses of S/ 112,339.65, which is equivalent to 6.1% of the turnover for the year 2022. The main reasons for this problem were deliveries of incomplete orders and deliveries of orders with defects, which caused 50.2 and 29.3% of the economic impact, respectively. In turn, the main causes of incomplete orders were inaccuracy in inventory records that caused stockouts and picking errors. Likewise, the causes of the orders with defects were the inadequate packaging procedure and the poor control of expired products. For this reason, a solution model based on Lean Warehousing tools was proposed to optimize the processes of picking, packaging, merchandise reception and the management of expired products. After implementing the proposed model, the result was an increase in the indicators of picking precision (6.5%), accuracy of inventory registration (3%) and shipments of products without damage (4.7%). And this helped raise the level of service by 27.6%. In addition, the company obtained additional income amounting to S/ 68,709.3 per year due to the profits from the increase in completed orders and the savings in the reduction of waste and reprocessing.
