The main objective of this investigation is to identify the determining variables that had an impact on the decrease in exports of frozen trout fillet to Japan in the period April - August 2023. Initially, the issue of the problematic situation in the company is addressed, indicating the context in which the company finds itself. This is based on data obtained in ComexPeru, Trade Map, Promperú. In addition, it describes how the organization works and how it is located in the aquaculture sector. Then the problematic situation of the company is developed, describing the production processes carried out by the company and detailing the products it exports according to the destination market. On the other hand, the key elements of the problematic situation linked to the direct functional areas with the problem are identified using the Ishikawa diagram. Likewise, alternatives for the problematic situation are identified based on research background from different authors that are related to the problem found. In addition, key concepts that are related to the company's problematic situation are used, such as the theory of the Uppsala model, with the Lean Manufacturing methodology being chosen. In addition, the chosen alternatives are debated, carrying out a comparative analysis of the chosen proposals based on feasibility, impact on the organization, and development deadlines. Finally, the chosen alternative is supported based on interviews carried out with company experts to know how feasible and viable the chosen alternative is.
