During the years 2019 to 2021, the time of the pandemic, there was significant growth in the agricultural sector. One of the most outstanding products is the blueberry. With its excellent production, it managed to position Peru as one of the leading exporters. Given our climate and soil characteristics, this fruit has facilities for growth and development. However, despite the significant export income, losses were detected at different stages of the production process, causing concern in companies engaged in this area. Based on the problem presented, a research and analysis plan was started. For this, we relied on Industrial Engineering tools, which allowed us to identify the root cause. This cause presents four relevant reasons that are generating a low quality. For this reason, the product is reprocessed or, for the most part, discarded. The most frequent defects are fruits with a rotten appearance, loss of Bloom, presence of foreign agents, and tearing of the skin. This case study proposes implementing three tools of the Lean Manufacturing methodology; these tools are 5S-PDCA, Andon, and Kanban, which will improve the quality of the product. Also, it is proposed to implement the FEFO system to enhance the income and output of expired materials. With this implementation, it is expected to reduce the percentage number of defective products. In addition, this proposed design has the flexibility to implement in different areas and apply to any product that requires reducing the percentage rate of faulty products.
