The main objective of this research was to reduce the variable costs that significantly affected the profitability of the company ERICK EL ROJO SAC, these aforementioned costs were derived mainly from the maintenance costs of some units that had already passed more than 90% of their useful life. Our study began with a diagnosis of the operational vehicle fleet for which the sample was determined by means of two filters the first with respect to the units that were more than 9 years old and then the Pareto model was applied using as a unit of analysis the accumulated maintenance expenses to 2019. Subsequently, an economic technical diagnosis of the vehicle fleet was made, emphasizing mainly the costs and operating expenses, obtaining as a result that for the period 2019 (base year of the study) its economic and financial profitability was 6.90% and 12.15% respectively values below the market average and especially as a result of its cost structure which represented 10.45% of fixed costs and 89.55% of variable costs. Consequently, market quotes were made for some buses and an economic and financial analysis was carried out to see the impact derived from the implementation on the profitability of the company, obtaining only in the first year of execution of the project (2020) incremental economic and financial returns of 5.38% and 5.26% respectively. All this combined with rates of economic and financial return above the weighted average costs of the investment portfolio and equity costs determined the economic and financial viability of the project.
