This research work contains the results obtained from an Integral Diagnosis, carried out in a Small and Medium Enterprise (SME) dedicated to the production of textile accessories, cord and twill tapes, located in the weaving subsector of the Peruvian textile industry; which has been adapting to the market demands of textile clothing exporters, since 1994 to the present. The study is based on solving the root cause: “The Excessive Use of Expert Criteria”. This affects all its areas and internal processes as a whole. The most relevant results by area were as follows: ¿ Commercial Process: Orders Not Fulfilled On Time 24,67% (equivalent to 91337 soles of sales) from April to June 2020. ¿ Operational Process: Raw Materials Inventory Turnover of 5,38 months in 2019, increased by 349,96% compared to 2018 (1,19 months). ¿ Financial Management Process: Acid Test of 0,16 times showing no short-term liquidity. ¿ Human Resources Management Process: Staff Turnover at 37,50% from July 2019 to June 2020; talent drain of 6 people from the payroll. To eliminate this root cause, we propose a practical solution (in 4 steps in 32 weeks) and economic (investment S/ 23 758) to the organization: establish an Inventory Management system based on an ABC Analysis, for inventory control and demand tracking; specifically, with the consumption of raw materials used in production. Subsequently, the generation of a Supply according to demand. Under our 5-year financial results, in the worst-case scenario, the company would have a negative NPV of 6 017 soles, and the investment would be recovered in less than 1 year. In contrast, in the optimistic scenario the NPV would be 1 465 253 soles.
