SMEs in the textile-clothing sector have several difficulties in order delivery due to the growing demand from customers to receive quality products on time. As a result, these organizations have been forced to implement improvement models in their production systems. As for the company under study, 39% of its orders are not delivered in the proposed time, taking excessive time to calculate fabric consumption, an unbalanced sewing line and a poor distribution policy are the main causes that originate problems in the company. The economic impact translates into 12% of what was billed in 2018, that is, an expense of around S /.160,000.00. For this reason, it is proposed to use a comprehensive model that adapts to the reduction of delivery times based on the combined application of good practices, tools, and concepts of lean manufacturing throughout the production line. Emphasis is placed on the use of the value stream map (VSM) as a diagnostic tool, taking advantage of standardization as an improvement opportunity and the modular system that highlights the lean concepts applicable to reduce the time of inventories in process. Achieving a 24% decrease in the total garment’s lead time.
