The objective of this work was to implement controls to reduce losses in the sauce distribution warehouse of the company Alicorp S.A.A. in order to ensure continuity in operations in the distribution area. With the objective of identify the largest and most recurring economic losses of the warehouse, the net results of inventories and the report of losses due to expired products were presented for all of 2019 and the first quarter of 2020. During 2019 there was a monthly loss of around S /. 14000 due to differences in inventories and S /. 6300 for losses declared as expired products. In April 2020, the following controls were implemented: “Inventory balance per shift” and “Report of fixed assets”, both controls were both physical in the warehouse and virtual in the SAP system, managing to reduce inventory adjustments to less than S/. 2000 per month and losses due to expired products to zero. These controls obtained economic savings for the company, an increase in bonuses for good indicators (KPI's) to its workers and therefore a greater supply in the customers' warehouses, something that benefits end consumers as key users who are looking for the products that the company produces. Both controls were not only a challenge at the process design level but there was also a difficulty at the leadership level so that the operational staff could understand and accept the benefits that the additional effort of carrying out daily inventories would bring, and the areas involved in the supply chain to be willing to increase weekly meetings to discuss and designate a destination for merchandise that was not for sale. This indicates that in an area such as operations, not only knowledge of engineering is necessary, but also leadership techniques and bargaining power applicable to Peru.
