Title: Caso de estudio: análisis y diagnóstico de una empresa del sector agroindustrial peruano, propuesta de un plan estratégico

Abstract: En el presente análisis y diagnóstico se pretende en primer lugar conocer el sector agroindustrial y las variables que afectan al mismo, así como evaluar las variables que afectan de manera interna a Camposol para luego proponer un plan estratégico. Para ello se partió del caso base de la Universidad de Harvard Business School Camposol publicado en diciembre del 2016. La investigación inicia con el diagnóstico interno. Se analiza el modelo de negocio de Camposol considerando las nueve áreas básicas: oferta, clientes, viabilidad económica e infraestructura. Luego de ello se presenta la cadena de valor considerando las actividades principales y las áreas de apoyo de la empresa. Se definen las cuatro principales ventajas competitivas con las que cuenta Camposol: superioridad en eficiencia, calidad, innovación y respuesta a los clientes. Así como las ventajas competitivas de cada una de sus UEN: frutas y verduras, mariscos y comercial. Posteriormente se determinan las fortalezas y debilidades de toda la empresa y de cada una de sus UEN. Se muestra el análisis externo de la compañía a través del análisis PEST y las fuerzas competitivas del sector. Así como de las Oportunidades y Amenazas en la industria. Se presentan las matrices de evaluación de factores externos e internos y con ello se confirma cómo la empresa responde de manera exitosa a las oportunidades y amenazas de su entorno, así como su posición fuerte. A través de las matrices de estrategias genéricas se demuestra que Camposol es una empresa que busca el liderazgo en costos con enfoque en un segmento de clientes que valoran el consumo de productos saludables. Se parte de la misión y visión para definir los principales objetivos de Camposol, y con ellos se plantean estrategias y el rediseño de las UEN para adaptar la compañía hacia el logro de objetivos planteados. Se presenta el mapa estratégico de control para demostrar la interrelación necesaria entre perspectivas, así como el cuadro de mando integral que permitirá medir el cumplimiento de objetivos a través del uso de indicadores.

In the present analysis and diagnosis about Camposol, it is firstly intended to know the agribusiness sector and the variables that affect it, as well as evaluate the variables that affect the company internally and then propose a strategic plan. For this, it was based on the base case of the University of Harvard Business School Camposol published in December 2016. The investigation begins with the internal diagnosis. Camposol's business model is analyzed considering the nine basic areas: supply, customers, economic viability and infrastructure. After that, the value chain is presented considering the main activities and support areas of the company. The four main competitive advantages that Camposol has are defined: superiority in efficiency, quality, innovation and customer response. As well as the competitive advantages of each of its SBU: fruits and vegetables, seafood and trading. Subsequently, the strengths and weaknesses of the entire company and of each of its SBUs are determined. The external analysis of the company is shown through the PEST analysis and the competitive forces of the sector. As well as the Opportunities and Threats in the industry. Matrices for the evaluation of external and internal factors are developed and this confirms how the company responds successfully to the opportunities and threats of its environment, as well as its strong position. Through the matrices of generic strategies, it demonstrates that Camposol is a company that seeks cost leadership with a focus on a segment of customers who value the consumption of healthy products. It is from the mission and vision where the main objectives definitions can start, and with them, strategies and redesign of the SBUs are proposed to adapt the company towards the achievement of the objectives set. The strategic control map is used to demonstrate the necessary interrelation between perspectives, as well as the balanced scorecard which allows to measure the fulfillment of objectives through the use of indicator.
