In Peru, the pharmaceutical sector presented a drop in its manufacturing during the last 10 years, maximizing after the COVID-19 pandemic, according to data from the Central Reserve Bank of Peru (BCRP, 2024). In this sector is the company under study, a microenterprise dedicated to the marketing and distribution of wholesale pharmaceutical products, which has had problems related to the low fulfillment of its orders (71.5%), identifying a gap of 23, 13% when compared to the sector value (95.0%). To address this problem, a cause analysis was carried out, using diagnostic tools such as the Ishikawa diagram, the Pareto diagram, the problem tree and the objective tree, identifying that undefined stock levels, delivery errors, Poor preparation procedures, long search times, inadequate layout and differences in stock were the main causes that generated a low level of compliance. Therefore, through the literature review, it was established to develop the model based on the 5'S, work standardization, Kanban and Just in Time (JIT). To validate these proposals, simulation software such as Arena was used, with the objective of calculating the expected reduction in order failures. Finally, an increase in order fulfillment was obtained from 71,26% to 90,73%, improving indicators such as On-Time, In-Full, Delivery time, the 5'S fulfillment level, among others; Likewise, the economic validation demonstrated the viability of the proposal, by obtaining a positive NPV, IRR, Payback in the three scenarios (optimistic, moderate and pessimistic).
