The present thesis entitled "IMPROVEMENT PLAN TO REDUCE THE OPERATING COSTS OF THE PACKAGING PLANT OF THE GOURMET COMPANY BLUEBERRIES PERU S.A.C." has as general objective to determine the feasibility of implementing an improvement plan applied to the packaging process of fresh blueberries for export to reduce the operating costs associated with the process. Through the initial diagnosis of the packaging plant for the 2020 campaign, the operational cost of the process was determined, resulting in $1.04 per net kg exported. This value is considered uncompetitive compared to other companies in the same industry. A root cause analysis was conducted to identify the factors causing an increase in operational costs. The identified causes were: untrained personnel, equipment startup failures, increased rejection rates, higher material losses, rising electricity consumption, loss of traceability, low productivity, and process stoppages. To minimize the cost impact of these causes, an improvement plan was implemented by designing 9 feasible solutions. These included: training personnel, conducting preventive maintenance on plant equipment, controlling production material losses, managing electricity consumption, implementing process traceability control, monitoring weight loss due to waiting time, and overseeing the productivity of the packaging process. The results obtained after implementing the improvement plan were as follows: a reduction in operational costs from $229,774 in the 2020 campaign to $79,463 for the 2021 campaign, representing a 65.4% reduction. In the second year of implementing the improvement plan, operational costs were further reduced to $47,593 for the 2022 campaign, reflecting a 40.1% reduction. Additionally, the implemented improvement plan achieved a Benefit-Cost Ratio (B/C) of 5.46 for the year 2021 and 1.41 for 2022. It was also determined that this improvement plan is applicable for only two additional periods with B/C values of 1.41 and 1.19. This limitation arises because it is based on continuous improvement, generating savings from one campaign to another, and the projected annual growth in the company's volume is only 5%.
