Abstract: En la planificación y ejecución de proyectos se siguen utilizando metodologías tradicionales (Conversión de procesos). Esto se debe a la cultura organizacional en la cual nos desenvolvemos, y en estos días, donde los procesos de producción son cada vez más complejos, se producen pérdidas que son incidentes en los proyectos que se ejecutan.
Ante esta situación se nos presentan diferentes interrogantes: ¿Es posible que nuestro plan general de obra sea confiable y se cumpla? ¿Es posible prever los problemas que se generan en la ejecución del proyecto? ¿Cómo poder reducir los tiempos muertos y desperdicios en obra? Estas interrogantes podemos despejarlas implementando nuevos procedimientos de gestión.
En la presente tesis se plantea la implementación de la filosofía Lean Construction en la ejecución de un proyecto de excavación masiva y muros anclados, utilizando como herramienta el Sistema del Último Planificador. Utilizando el sistema en mención, la planificación no sólo se controla con el cronograma general de la obra, sino que se desarrolla una herramienta con un mayor nivel de detalle, elaborado por los mismos ejecutores de la obra usando la herramienta del Look Ahead.
En el Capítulo 1, se estudia el problema que aborda la presente tesis, así como también la implementación del cambio en la Cultura de Planificación y Responsabilidad Social.
En el Capítulo 2, se muestra una visión de los conceptos generales que se harán mención a lo largo de la presente tesis, también la evolución de los sistemas de producción a lo largo del tiempo; siendo este el antecedente a la filosofía Lean.
Luego en el Capítulo 3, se da a conocer un resumen de la nueva filosofía planteada, mostrando los conceptos sobre los cuales se fundamenta y la metodología a seguir. También se hace un repaso de la Teoría del Último Planificador.
En el Capítulo 4 se centra en la descripción del proyecto a analizar y en la aplicación del Last Planner System a detalle.
En el Capítulo 5 se realiza el análisis de los resultados obtenidos, así como también comentarios respecto de dicho análisis.
Finalmente se culmina presentando las conclusiones obtenidas y recomendaciones para la mejora continua de la misma.
In the planning and execution of projects, traditional methodologies (Conversion of processes) are still used. This is due to the organizational culture in which we operate, and these days, where production processes are increasingly complex, there are losses that are incidents in the projects that are executed. Faced with this situation we are presented with different questions: Is it posible that our general plan of work is reliable and is fulfilled? Is it possible to foresee the problems that are generated in the execution of the project? How to reduce downtime and waste on site? These questions can be cleared by implementing new management procedures. In the present thesis, the implementation of the Lean Construction philosophy is presented in the execution of a massive excavation project and screen walls, using the Last Planner System as a tool. Using the system in question, the planning is not only controlled with the general schedule of the work, but a tool with a greater level of detail is developed, prepared by the same executors of the work using the tool of the Look Ahead. In Chapter 1, the problem addressed by this thesis is studied, as well as the implementation of the change in the Culture of Planning and Social Responsibility. In Chapter 2, a view is shown of the general concepts that will be mentioned throughout this thesis, as well as the evolution of production systems over time; this being the antecedent to the Lean philosophy. Then in Chapter 3, a summary of the new philosophy is presented, showing the concepts on which it is based and the methodology to be followed. A review of the Last Planner Theory is also made. In Chapter 4, it focuses on the description of the project to be analyzed and the application of the Last Planner System in detail. Chapter 5 analyzes the results obtained, as well as comments regarding said analysis. Finally, it is completed by presenting the conclusions obtained and recommendations for continuous improvement.
