Abstract: El presente informe de consultoría fue desarrollado para la clínica Carita Feliz de la
ciudad de Piura, empresa que en la actualidad se dedica al cuidado integral de la vida y la
salud de las personas. En sus inicios, en el año 2000 se dedicaron a la atención infantil y
fueron reconocidos por su trato humanizado, sin embargo, en el 2017, sus fundadores
decidieron expandirse y brindar una atención integral, resultado de ello, las ventas en el 2018
y 2019 llegaron a ser de S/. 11’449,886 y S/.19’881,701 respectivamente, lo que fue un claro
crecimiento de hasta más de 85% en promedio respecto al año 2017.
Para el 2020, año en el que se inició la pandemia del COVID-19, los ingresos se
vieron afectados cayendo a S/. 17’351,651 soles al cierre del año, lo cual se alejó mucho de la
proyección de crecimiento. Desde el año 2019, la utilidad operativa reflejó una leve caída, sin
embargo, en el año 2020 la caída fue estrepitosa y ya en el año 2021, incluso con la
recuperación de ventas, la utilidad operativa no se recuperó en la misma magnitud.
Asimismo, y tomando como base algunos indicadores como la deserción y ocupabilidad de
camas, se observó que el problema central es la deficiencia operacional. Se eligió como
alternativa de solución aplicar una estrategia interna tal como lo es la Reingeniería de
procesos orientada a la gestión de procesos, que con un presupuesto moderado busca una
mejora progresiva, obteniendo como resultado que la utilidad operativa de los siguientes tres
años, una vez aplicada la reingeniería de procesos, es de 16% para el año 2022, 20% para el
año 2023 y 26% para el año 2024.
This consulting report was developed for the Carita Feliz clinic in the city of Piura, a company that is currently dedicated to the comprehensive care of people's lives and health. In the beginning, in 2000 they dedicated themselves to child care and recognized for their humanized treatment, however, in 2017, its founders decided to expand and provide comprehensive care, as a result, sales in 2018 and 2019 arrived to be of S /. 11'449,886 and S / .19'881,701 respectively, which was a clear growth of up to more than 85% on average compared to 2017. By 2020, the year in which the COVID-19 pandemic began, revenues were affected, falling to S /. 17'351,651 soles at the end of the year, which was far from the growth projection; Therefore, immediate actions had to be carried out that would survive during that period; however, there was no financial information available on costs and that would allow them to improve decision-making and be able to reduce the impacts generated with better control. For this, alternatives are found that the central problem lay at that point, so possible solutions were analyzed, choosing the internal strategy called: Process reengineering focused to process management. The chosen solution consider a moderate budget seeks progressive improvement, projecting that the expected operating profit for the next three years is 16% by 2022, 20% by 2023 and 26% by the year 2024.
