The company Unión de Cervecerías Peruanas Backus y Johnston (Backus) is a private and mass consumption company leader in the Peruvian beer industry, belonging to the transnational group AB InBev, which is dedicated to the production, distribution and commercialization of beers, soft drinks, nutritional drinks and bottled water. Currently, Backus has a share of close to 16% in the bottled water market under the San Mateo mineral water brand. The San Mateo Division has its plant located in the province of Huarochirí, where the product (mineral spring water) is extracted and packaged. The objective of the consultancy was to carry out an analysis of the division and identify the main problem that could be occurring, this being the reduction of its sales volume and, due to this, three possible problems were established through the design thinking methodology, which were ( a) decrease in sales volume not achieving the goal, (b) market shortage in high season and (c) high staff turnover. Then the three proposed problems were qualified, finding that the main problem was the decrease in sales volume not achieving the goals, where through a root cause analysis and the focus group tool, the main causes that would be generating this were found. problem, being these (a) the lack of brand positioning, (b) the aggressive low price war of the competitors, (c) the high price of sale by the distributors, and (d) the lack of construction of premium Of the brand. With the causes found, solutions were proposed where, through the Expected Value Method, those that provide the greatest benefit were evaluated and chosen, with the solutions found, 14 activities were proposed to be executed with a work schedule and a projection of three years to achieve a 10% annual increase in sales volume, taking into consideration the total investment of US $ 3,756,564.02, the closing of the consultancy was January 2020.
