Abstract: North Gas S.A.C es una empresa con más de 10 años en el sector de hidrocarburos, que se
dedica a la comercialización de gas licuado de petróleo en balones, distribuidos al por mayor
y menor en los distritos de San Martín de Porres, Los Olivos y Callao. Así mismo, North Gas
es una organización perteneciente al consorcio empresarial Grupo Callan, el cual, además,
opera en otras industrias de servicios como son el sector de educación y publicitario.
A inicios del 2020, como muchas empresas, la organización no fue ajena al impacto de la
crisis mundial sanitaria producto de la aparición del COVID SARS 2, pues, a pesar de que el
gas licuado de petróleo es un producto de primera necesidad, las dinámicas de las fuerzas del
mercado y del macroentorno, cambiaron los factores externos e internos en el sector, por
mencionar solo un ejemplo, el retiro del fondo de estabilización de los precios de los
combustibles derivados del petróleo, lo cual tuvo consecuencias como pérdida de clientes,
bajo volumen de ventas, altos costos operativos, e incertidumbre e inestabilidad por parte de
los miembros de la organización.
Por ello, a pedido concreto de la gerencia general, el objetivo de la consultoría es rescatar a la
empresa de una situación difícil del tipo financiero, operativo y organizacional, que si bien,
en un inicio fue a todas luces de corte coyuntural, en la medida que transcurría el tiempo,
dejó a relucir los puntos débiles de la organización, como la falta de fidelización de los
clientes, y la dependencia a un alto volumen de ventas al por mayor.
Luego de un análisis realizado en la empresa e identificadas las causas fundamentales, se
pudo comprender plenamente que el sector en el cual compite la empresa, tiene
características muy particulares como la informalidad y la competencia desleal, así como
también, el comportamiento y las características propias del segmento de cliente al cual se
atiende con mayor énfasis y prioridad, como es el segmento conformado por los puntos de venta minoristas, los cuales cuentan con un alto poder para negociar precios tanto de compra
como de venta; y finalmente la baja o nula existencia de controles internos, producto de los
escasos recursos con los que cuenta la empresa, tanto en infraestructura como talento
humano.
En ese sentido, la propuesta de solución que se plantea para la presente tesis, pasa por tres
frentes principales como son: el cambio de empresa envasadora, con el fin de contar con una
marca líder de mercado; el cambio de segmento de clientes, para garantizar un mejor margen
de contribución y fidelización de clientes, y la implementación de controles internos que nos
permitan capturar el valor conseguido y la mejora continua de la empresa. La inversión
estimada para la implementación de la solución propuesta se ha estimado en S/ 38,000,
importe moderado considerando que la empresa cuenta con activos y recursos como resultado
de más de 10 años de operación en el sector.
Finalmente, se espera que con esta propuesta integral se generen mejoras en los resultados de
venta, resultados operativos, resultados de posicionamiento, y resultados organizacionales,
las cuales, a su vez, se reflejen en los resultados financieros, generando flujos positivos
estimando obtener un VAN de S/ 172,902 y una TIR de 160% en un plazo de cinco años. Lo
cual permitirá a North Gas ser más eficiente frente a sus competidores e interesante de cara a
los colaboradores, de tal manera que la posicione como una empresa líder, y capaz de crear
valor para los accionistas, colaboradores y para la sociedad en general.
North Gas S.A.C. is a company with more than 10 years in the hydrocarbon sector, which is dedicated to the marketing of liquefied petroleum gas in cylinders, distributed wholesale and retail in the districts of San Martin de Porres, Los Olivos and Callao. Likewise, North Gas is an organization belonging to the business consortium Callan Group, which also operates in other service industries such as education and advertising. In early 2020, like many companies, the organization was not immune to the impact of the global health crisis resulting from the appearance of COVID SARS 2, because, although liquefied petroleum gas is a staple product, the dynamics of market forces and the macro environment, changed the external and internal factors in the sector, to mention just one example, the withdrawal of the petroleum fuel price stabilization fund, which had consequences such as loss of customers, low sales volume, high operating costs, and uncertainty and instability on the part of the organization's members. Therefore, at the specific request of the general management, the objective of the consultancy is to rescue the company from a difficult financial, operational and organizational situation, which although, at the beginning was clearly of a temporary nature, as time went by, it revealed the weak points of the organization, such as the lack of customer loyalty and the dependence on a high volume of wholesale sales. After an analysis made in the company and identified the root causes, it was fully understood that the sector in which the company competes, has very particular characteristics such as informality and unfair competition, as well as the behavior and characteristics of the customer segment which is served with greater emphasis and priority, as is the segment consisting of retail outlets, which have a high power to negotiate prices both purchase and sale; And finally, the low or non-existent existence of internal controls, as a result of the scarce resources the company has, both in terms of infrastructure and human talent. In this sense, the proposed solution for this thesis involves three main fronts: the change of packaging company, in order to have a leading brand in the market; the change of customer segment, to ensure a better contribution margin and customer loyalty, and the implementation of internal controls that allow us to capture the value achieved and the continuous improvement of the company. The estimated investment for the implementation of the proposed solution has been estimated at S/. 38,000, a moderate amount considering that the company has assets and resources as a result of more than 10 years of operation in the sector. Finally, it is expected that this integral proposal will generate improvements in sales results, operating results, positioning results, and organizational results, which, in turn, will be reflected in the financial results, generating positive cash flows, with an estimated NPV of S/ 172,902 and an IRR of 160% in five years. This will allow North Gas to be more efficient compared to its competitors and interesting for its collaborators, in such a way that it will be positioned as a leading company, capable of creating value for shareholders, collaborators and for society in general.
