The present research study consists in analyzing the mortgage credit by-product Credicasa de la Caja Municipal de Ahorro y Credito Huancayo S.A, one of the leaders in the microfinance sector with a presence throughout the Peruvian territory and with more than 30 years of history. Business consultancy development evidenced a decline in financial income of 11.25% in 2020 and 36.58% in 2021 compared to 2019, which has generated an increase in the nonperforming loan ratio and in the same manner the number of provisions, generating a negative impact on the profitability of the by-product. In this context, the goal of this study is to increase the financial income of Credicasa through the combination of two strategies, market penetration and product development which leads to the redesign of the mortgage credit with changes in the credit policy and manual; as well as implementing a virtual platform that integrates the stages in the granting of credit and changes to the incentive system in the commercial area. The project’s implementation will be developed through a hybrid methodology, which will consist in the application of PMBOK, SCRUM, and KANBAN tools, for the planning, execution, and monitoring stages. The proposed solution hopes to achieve, from the operational point of view a reduction in the credit granting time, increasing the productivity of the business advisors and improving product accessibility for the client. From the financial point of view, an average annual increase of 14% will be achieved in the financial income, improving the profitability and solvency indicators of the by-product in the next five years.
