Catalina Huanca Sociedad Minera S.A.C (CHSM) is a private company that owns the operations of the Administrative Economic Unit (UEA), is located in the district of Canaria, province of Fajardo in the department of Ayacucho. CHSM is a polymetallic underground mine where zinc and lead are extracted. At the end of 2020, it had a total of 376 workers. CHSM seeks greater profitability, through the optimization of its processes, cost reduction and a better relationship with the communities. The company CHSM shows difficulties for the implementation of a strategic plan due to the lack of a vision, therefore, in the present work a mission and vision are proposed, from which the strategies and long-term objectives that will help achieve these are derived. For the development of the strategic plan, an internal and external analysis of the company was carried out, which were the main input of the matrices that allow establishing the correct strategies against the weaknesses and threats of the company. Taking into account the vision and the strategic process carried out, five long-term objectives were established with their respective short-term objectives, indicators, responsible parties and projections. Among the contributions of this work, the selection of six strategies that respond to internal weaknesses and environmental threats is highlighted. The six strategies retained were to implement technological improvements in the equipment; train workers; implement business development programs with communities; generate agreements with local educational institutions; double retention capacity and encourage dialogue with communities. Finally, it is recommended that CHSM initiate the implementation of the 2022 comprehensive strategic plan.
