Abstract: C&R es una empresa que brinda servicios de ingeniería en telecomunicaciones con
más de 16 años de experiencia en el mercado peruano, su mayor porcentaje de ventas está
vinculado al sector minero, los proyectos que ejecuta están ubicados en su mayoría en el sur
del país, en los departamentos de Moquegua y Tacna; en el año 2021 logró un hito en ventas
duplicando el nivel obtenido el año anterior y en el año 2022 ingresó al norte del país
abriendo una sede en Trujillo.
Aplicando la priorización y mediante entrevistas a la alta dirección se pudo identificar
qué el problema principal de C&R es la ausencia de toma de decisiones con base en
indicadores de gestión que se relacionen con la estrategia, luego de un análisis se
establecieron alternativas de solución para mitigar el impacto negativo del problema
principal. La propuesta final se centra en el Modelo de Infraestructura de Gestión que agrupa
la estrategia y objetivos de C&R en un modelo global de indicadores multinivel para
implementarlos en todas las áreas y asegurar la sostenibilidad del proceso.
Se concluye la consultoría con una reunión con la Gerencia para explicar la
importancia de la implementación de un Modelo de Infraestructura de Gestión que abarcó
cuatro alternativas que fueron priorizadas durante el análisis que se realizó en conjunto con la
gerencia de C&R, el cual tiene como monto de inversión un total de S/54 000, y se le brinda
dos escenarios: a) un escenario conservador el cual tendría un ahorro proyectado por un valor
actual neto (VAN) de S/405,001 y b) un escenario optimista el cual tendría un ahorro
proyectado por un valor actual neto (VAN) de S/1,206,806; en ambos casos con una tasa de
descuento del 9%. La tasa interna de retorno (TIR) superó en ambos escenarios el WACC con
173% y 501% respectivamente.

Applying prioritization and through interviews with senior management, it was possible to identify that the main problem of C&R is the absence of decision-making based on management indicators that are related to the strategy, after an analysis, alternative solutions were established to mitigate the negative impact of the main problem. The final proposal focuses on the Management Infrastructure Model that groups the C&R strategy and objectives into a global model of multilevel indicators to implement them in all areas and ensure the sustainability of the process.
