Abstract: Tejas y Chocotejas Buendía S.A.C., es una empresa fundada en el departamento de
Ica, por la señora Blanca Medina de Buendía, en 1966. La empresa inició sus operaciones
cerca al santuario del Señor de Luren. Al transcurrir el tiempo y con el crecimiento
geográfico y demográfico se aperturaron otras tiendas en Ica, Chincha, Pisco, Nazca y Lima.
Esta empresa iqueña se dedica a la producción y comercialización de tejas y chocotejas, cuya
propuesta de valor es ofrecer productos 100% natural y artesanal, sin uso de preservantes.
El objetivo de la consultoría es identificar un problema que no le permite a la empresa
incrementar sus ventas y expandir su mercado. En ese sentido, a partir del análisis cualitativo
y cuantitativo con herramientas de mejora de procesos, se identificó que, el problema
principal es la: Deficiente gestión estratégica y marketing que limita el crecimiento de las
ventas y expansión de la red de tiendas, en torno al no logro de la meta anual de 95% de sus
ventas presupuestadas. No obstante, se realizaron reuniones de trabajo en modalidad virtual
con la gerencia general, gerencia de producción y la gerencia de comercialización,
identificándose que, el problema principal está relacionado a tres (3) causas primarias: (1)
Falta de plan estratégico y plan de marketing, (2) Falta de inspección continua en el flujo de
producción, y la (3) Falta de máquinas de mayor capacidad de producción. En este contexto,
se revisó literatura y buenas prácticas del entorno para hacer frente al problema que, permitió
proponer cuatro (4) alternativas de mejora que, concluyó en la propuesta de los siguientes
entregables: (1) Plan estratégico y Plan de Marketing, (2) Tablero de Mando Integral, (3)
Manual de Procesos y Procedimientos, y (4) Software de Gestión integral de costos.
Finalmente, se realizó la evaluación económica y financiera del proyecto,
demostrándose la viabilidad del proyecto en los dos (2) escenarios: Optimista y Pesimista. En
el escenario optimista, el VAN fue de S/. 64, 686.93, y la TIR de 90.86%, y el PAYBACK menor a un año. Por su parte, en el escenario pesimista, el VAN fue de S/. 29,244.73, la TIR
de 32.78%, y el PAYBACK es menor a un año.
Tejas y Chocotejas Buendía S.A.C. is a company founded in 1966 by Mrs. Blanca Medina de Buendía, in the department of Ica. The company began its operations near the sanctuary of the Lord of Luren. As time passed and with the geographical and demographic growth, other stores were opened in Ica, Chincha, Pisco, Nazca and Lima. This Ica company is dedicated to the production and commercialization of tiles and chocotejas, whose value proposition is to offer 100% natural and handmade products, without the use of preservatives. The objective of the consultancy is to identify a problem that does not allow the company to increase its sales and expand its market. In this sense, from the qualitative and quantitative analysis with process improvement tools, it was identified that the main problem is: Poor estrategia and marketing management that limits the growth of sales and expansion of the store network, around not achieving the annual goal of 95% of its budgeted sales. However, working meetings were held in virtual mode with the general management, production management and marketing management, identifying that the main problem is related to three (3) primary causes: (1) Lack of strategic and marketing plan, (2) Lack of continuous inspection in the production flow, and (3) Lack of machines with higher production capacity. In this context, literature and good practices of the environment were reviewed to face the problem that allowed to propose four (4) alternatives for improvement that, concluded in the proposal of the following deliverables: (1) Strategic Plan and Marketing Plan, (2) Comprehensive Dashboard, (3) Processes and Procedures Manual, and (4) Comprehensive Cost Management Software. Finally, the economic and financial evaluation of the project was carried out, demonstrating the viability of the project in the two (2) scenarios: Optimistic and Pessimistic.
