The present work of Professional Sufficiency covers the improvement of the OEE indicator in a melamine company. The Lean Manufacturing methodology is applied in the development of the project. Availability and performance were the main affected in this case study. The reasons associated with low effectiveness were analyzed, finding downtime due to failures, delays in changing the configuration of the veneer and delays in interpreting work orders. Translated with DeepL.com (free version) These three reasons mentioned negatively affect the OEE calculation, starting with availability, which was affected by the stops due to failures, generating 68% of process availability. Throughput is affected by high setup times and delays in the interpretation of work orders, which generated 88% throughput. To reduce these problems, Lean tools such as TPM (2nd Pillar autonomous maintenance and 3rd Pillar planned maintenance), SMED and Standard Work were implemented. For downtime due to failures, TPM was implemented, reducing downtime in 5 months from 349 to 130.3, for delays in configuration changes, SMED was implemented, reducing from 17.6 minutes to 8 minutes for each configuration change, and for delays generated by queries in the interpretation of the TOs, Standard Work was implemented, reducing the number of queries by 65%. The implementation of Lean tools has improved OEE from 59% to 71%, an improvement of 12%.
