Abstract: El presente trabajo surge de la convicción y la necesidad de lograr resultados concretos en el proceso operativo de un ferrocarril de por si complejo, complicado y variable; y que en sus más de 10 años de administración privada no venía mostrando una tendencia positiva en lo operativo, seguridad y clima organizacional.
En el Capítulo 1 se dio un enfoque sistémico donde todos los conformantes de la organización logren involucrarse y comprometerse con los objetivos estratégicos de la compañía, definiéndose primeramente la misión, visión y valores e identificándose las fortalezas, oportunidades, debilidades y amenazas del negocio. (Esto como una primera etapa).
Ya en la segunda etapa se prioriza al Macro proceso Operativo en función a los objetivos estratégicos planteados como son el tiempo de viaje a 2 días, cumplimiento de presupuesto mensual y seguridad total en el proceso.
Las principales herramientas de gestión que se emplearon en la implementación de mejora fueron La Gestión por Procesos, Teoría de Restricciones, Lean y Seis Sigma ; en el Capítulo 5 se describe la aplicación de las mismas en el Macro Proceso Operativo FCCA.
Respecto a los resultados destacan la mejora en el promedio de tiempo de viaje de 3.5 días a 2.3 días e incremento de ventas de 160000 a 181000 Toneladas /mes.
Actualmente se viene aplicando la política de mejora continua, manteniendo el uso de las herramientas de gestión planteadas en el presente trabajo de mejora a fin de cumplir con los objetivos estratégicos del Ferrocarril Central Andino
The present work arises from the conviction and the need to achieve concrete results in the operating process of a railway that is complex, complicated and variable; and that in its more than 10 years of private administration, haven't shown a positive trend in operational aspects, safety and organizational environment. In Chapter 1 a systemic approach was given where all the members of the organization manage to get involved and commit to the strategic objectives of the company, first defining the mission, vision and values and identifying the strengths, opportunities, weaknesses and threats of the business. (This as a first stage). In the second stage, the Macro Operational process is prioritized based on the strategic objectives proposed, such as travel time of 2 days, compliance with the monthly budget and total safety in the process. The main management tools used in the implementation of improvement were Process Management, Theory of Constraints, Lean and Six Sigma; Chapter 5 describes the application of these management tools in the FCCA. Macro Operating Process. Regarding the results, the improvement in the average travel time from 3.5 days to 2.3 days and the increase in sales from 160000 to 181000 Tons, / month stand out. The policy of continuous improvement is currently being applied, maintaining the use of the management tools proposed in this improvement work in order to comply with the strategic objectives of Ferrocarril Central Andino.
