Fishmeal is a highly nutritions food that provides a significant amount of quality proteins in the aquaculture and animal industry. According to the National Fisheries Society, Perú stands out as the main producer and distributor of fishmeal worldwide, representing 75% of the national prodcuion. In order to increase productivity and reduce costs, it is crucial to maximize efficiency in fishmeal production. In this research study, we present a fishing industry that achieved an efficiency rate of 54% during the 2021 period, while aiming to reach 65%. Efficiency was measured by comparing actual production with expected production. The main objective is to increase efficiency by 11%. To achieve this objective, a proposed improvement plan is presented, which includes implementing the Andon and Poka-Yoke tools, as well as two pillars of Total Productive Maintenance (TPM) - Quality Maintenance & Training and Education. With the implementation of these tools, an efficiency increase of up to 11.7% was achieved. To carry out this improvement plan, an estimated investment of $2.8 million was required, with a return on investment period renging from 3.5 to 5 years. Based on the simulation results and financial analysis, it can be concluded that the proposed incremental project is profitable and deasible. The obtained values confirm that by increasing efficiency, production can be increased, leadin to economic benefits.
