The objective of this professional project is to improve the efficiency of the customer service process in the commercial stores of a company that sells heavy-duty automotive parts. It was identified that the average store service time was 40 minutes per customer, which is an inadequate time to achieve customer satisfaction. The implementation of a model based on the Lean Six Sigma methodology under the DMAIC approach is proposed, applying Standardized Work for the reduction of two of the main reasons that are generating the delay of the attention: “lack of order release” and “lack of purchase orders in the system”, which represent 30% and 26% respectively of the total of the attentions with delays. In addition, the Poka Yoke tool will be applied to reduce the third reason: “incomplete customer information”, which represents 23% of the total number of service delays. After implementing the improvements, the service time was reduced by 21 minutes. In addition, favorable results were achieved in the reduction of the percentage of reasons that generated the problem. It was possible to reduce the lack of order releases by 11%, the lack of purchase orders in the system by 7%, and the reduction of orders with incomplete customer information by 6%. Finally, it is concluded that the project is viable and profitable due to the economic-financial analysis carried out, whose VAN is S/ 109,792.00 and with an TIR of 78%.
