Wilgar is a Peruvian company with over 30 years in the national market, whose vision is to expand its presence in Latin America. The first step was to prepare an analysis of the commercial information that allowed us to understand the production lines, the main clients, and commercial conditions. Secondly, it was essential to understand the manufacturing process, the plant layout, and the supply of raw materials. Finally, it was of vital importance to organize working groups involving personnel from different areas, where it was possible to obtain firsthand information to complete the 360-degree view of the information needed to identify the issues to consider for the document's preparation. With this information, it was possible to create an ISHIKAWA diagram to identify the root cause of the problem, which is related to order non-compliance. For this reason, our focus is on improving the production process, which is why we use the PDCA methodology and tools such as Poka Yoke, BMP, KAIZEN, ABC Diagram, and MRP to identify the activities that need to be regulated for a more dynamic and efficient process. With these elements, it will be possible to conduct simulations in the Arena tool to obtain scenarios in which we can maximize the use of resources and minimize waste.
