The garment manufacturing industry, one of the oldest, faces considerable challenges affecting its critical operations. Recurring issues include delivery time, productivity, and material waste. This scenario is not unfamiliar to a small and medium-sized enterprise (SME) specializing in the production of shirts, T-shirts, pants, and more, located in Lima, Peru. On average, 65% of orders experience delays in delivery, resulting in a 6% decrease in the company's annual revenue. Research conducted reveals that this problem stems from two main factors: unproductive times and the accumulation of products in the process. By applying the Lean Manufacturing philosophy and using tools such as the 5S, Line Balancing, and SLP, an 85% increase in the average order delivery is expected, considered optimal for companies in this sector. This particular case is distinguished by unique features, as the proposed model variation was implemented through a pilot plan. This approach succeeded in reducing delivery times by 10%. Considering economic aspects, tools such as Net Present Value (NPV), Internal Rate of Return (IRR), and the Benefit-Cost Ratio were used, all of which yielded favorable indicators. Furthermore, other impacts, including environmental and organizational aspects, were evaluated. In conclusion, the implementation shows a significant positive impact for SMEs dedicated to clothing manufacturing. The results, especially in the mentioned validation points, suggest that maintaining this approach in the long term is viable.
