The e-commerce industry is currently undergoing significant transformations towards the automation of its operations. However, due to profitability constraints, especially for SMEs, large investments are not feasible. Therefore, it is crucial to adopt simple solutions that generate substantial improvements in operations. In a diagnosis of the initial state of the company, a high rate of orders being delivered out of schedule was identified. This issue is primarily attributed to low productivity caused by an inefficient design of workstations and excessive transfer times. The research aims to improve order preparation processes by reducing unproductive times, composed of unnecessary transfers and activities in the order preparation process. The research's objective is to enhance the On Time delivery index. To achieve this, the decision was made to implement the SLP methodology to reduce transfer times by redistributing the warehouse layout, standardizing work, and applying the 5S principles to reduce order preparation times through a redesign of workstations and the implementation of a new standardized process. Through the implementation of these tools, company productivity increased by 34%, rising from 750 to 1005 orders per shift. Furthermore, this productivity improvement translated into a 31.6% increase in On Time delivery, rising from 70.7% to 93.1%.
