The objective of this research is to develop an improvement to the distribution process of a mass consumption company in order to improve the level of returns. The case study proposes to standardize the distribution process and apply the 5S tool in the dispatch area. The design is focused on solving the problems of late deliveries and the flow and control of processes with suppliers, which are key factors for the increase in the level of returns. Likewise, the design has been reinforced with the implementation of a distribution software (Beetrack) which helps to have a real time information flow and to the planning area with the travel routes. The implementation was carried out with the standardization of processes and the design of a distribution process that is adapted to the use of the software. A pilot plan was carried out with favorable results in September and October, improving the level of service to 2%. This research is innovative because the use of the concepts of the Lean philosophy focused on the logistics system, combined with good practices will achieve the optimization of the process flow.
