During the finishing phase of multifamily housing projects in Lima Top, delays occur due to various causes. This study will thoroughly investigate these causes and propose a standardized guide to reduce project delays. The research will involve both a documentary analysis and fieldwork, including expert judgments from qualified and experienced professionals. This will be conducted to identify the root causes of delays, validate the proposed solution, and make improvements. The research findings indicate that the primary cause of delays in real estate projects during the finishing phase is inadequate communication among stakeholders. A guide will be developed and validated to standardize a comprehensive communication and coordination methodology for long-term use. In conclusion, the main causes of delays in real estate projects during the finishing phase are inadequate communication, coordination issues, and rework. Prior to implementing the methodology, it is essential to conduct an assessment of the project's current situation, considering the stakeholders' knowledge and their familiarity with Lean Construction and digital tools. In many cases, preliminary training may be required. The guide has been validated for use in real estate projects and can also be adapted for specific needs.
