Cumbra Perú (formerly GyM S.A.) is a Peruvian construction company that is part of the regional corporation Aenza (formerly Grupo Graña y Montero). It has a total of 4,000 approximately workers, who operate in different areas of Peru in large-scale projects. Among its most recognized projects are the Sheraton Hotel (1972), Marriot Hotel and Larcomar (1998), Camisea Project (2003) and others. In 2017, the company was joined with other companies from the same field, in the Lava Jato case, which revealed corrupt practices in the construction sector. This reputational crisis had a strong negative impact on its business model, processes, finances, culture, organization, and corporate governance. As a result, the company began a process of organizational change and cultural transformation with the aim of addressing this crisis at a comprehensive level, which will continue until the end. The objective of this research is to identify and to explain the appropriate leadership style for managing these changes, recognizing the importance of the leader's role in addressing the organization's objectives and leading with the resistance to change, in an adverse environment.
