Peru has 80% of alpacas in the world, this makes it an industry with high development potential in the country; even more so considering that this species of camelids has a high mortality during its first weeks, which represents approximately 160,000 skins per year (INIA, 2022), also carrying out the collection and use of skins commercialization under an artisanal activity. Despite this great potential, there are few companies (SMEs) that formally industrialize products derived from alpaca or whose line of business uses alpaca fur as raw material. Therefore, for this study, a Peruvian company with this same line of business has been selected, according to the information collected, it presents a lower-than-expected production efficiency; that is to say, 42% of reprocessing of its products for reasons of technique and method and 40% of deficient skins due to tanning, is mainly caused by an outdated tanning recipe and traditional working method. In this context, the objective is to improve the efficiency of the production of alpaca fur articles, establishing as a solution model for reprocessing and outdated tanning, the implementation of the Lean Manufacturing philosophy, in the company with the following tools: 5 ´s, Standardization of work, Jidoka, Poka Yoke and autonomous maintenance of TMP. Validating the solution model, the tanning process was implemented through simulation in the clothing and pilot, reaching an improvement of 12% in general and through simulation of the Arena program, after 75 runs, 9% was reached in reprocessing. Finally, it was possible to improve production efficiency by 12% in total.
