Abstract: El presente trabajo describe las actividades realizadas en la administración de una Planta de Corte de cerdo de una importante empresa nacional, durante el período comprendido entre el 2017-2019. Se implementaron indicadores de gestión en las diversas áreas de proceso. Se realizó un diagnóstico inicial en cada área y se colocaron indicadores de desempeño. En el área de calidad se evalúo la carga microbiana del producto terminado y en función a los resultados se tomaron decisiones de cambio en el procedimiento de desinfección, se logró disminuir la carga de aerobios mesófilos de 55x106 a niveles por debajo a 1x105 cumpliendo la norma. Con relación al área de seguridad y salud en el trabajo (SST), la planta no contaba con un sistema de SST por lo que se procedió con su implementación y se obtuvo un 92.9 por ciento de cumplimiento lo cual impacto en los índices de frecuencia, gravedad y accidentabilidad. En relación al área de producción se evidenciaron muchos reprocesos y operaciones que no generaban valor al producto terminado por lo que se generaba sobrecostos, se implementaron proyectos de mejora para aumentar rendimientos y productividad de modo que el costo real indirecto tenga un 5 por ciento de diferencia con el costo proyectado indirecto. Se midió el desempeño de la administración mediante una encuesta de clima laboral obteniendo un resultado de 79 por ciento, muy por encima de lo obtenido un año anterior que fue un 43 por ciento.
The present work describes the activities realized within the management of an important national factory of processed meats during the 2017-2019 period. Management indicators were implemented in the various process areas. An initial diagnosis was made in each area and performance indicators were placed. In the quality area, the microbial of the product was evaluated in the finished product. Based on the results, decisions were made to change the procedure of disinfection and it was possible to reduce the mesophilic aerobic load of 55x106 at levels below 1x105 meeting the standard. Regarding the area of occupational health and safety (OSH), the plant did not have an OSH system, so we proceeded with its implementation and obtained a 92.9 percent compliance, which had an impact on the frequency rates, severity and accident rate. In relation to the production area, there were many reprocesses and operations that did not added value to the finished product, instead they generated cost overruns so improvement projects were implemented to increase yields and productivity so that the real indirect cost has a 5 percent difference with the projected indirect cost. After the implementation of the management indicators, the performance of the administration was measured through a work environment survey, obtaining a result of 79 percent, above of what was obtained a year before (43 percent).
