Propuesta de mejora en la tintorería de una empresa textil

Abstract

Mediante el presente trabajo comprobamos que es factible realizar una mejora en el área de tintorería de la empresa Creditex S.A.A, la cual tiene como finalidad disminuir los lead times de producción, lograr aumentar su rentabilidad y ser más competitivos en el mercado. El proyecto se desarrolla en seis capítulos. Iniciamos con el plan de investigación, el cual describe los aspectos relevantes al entorno textil, la problemática actual, los objetivos de la investigación y una evaluación del alcance y las limitaciones. En el segundo capítulo, se realizó el análisis externo e interno, analizamos los indicadores generales de la compañía, con la finalidad de identificar las áreas con mayores deficiencias y oportunidades de mejora. Para el caso de estudio se trabajaron mejoras en la tintorería. En el tercer capítulo se realizó la descripción detallada de los procesos del área de tintorería y se analizaron los indicadores específicos. Con ello, se logró identificar las posibles causas raíces de las principales deficiencias y oportunidades de mejora del área de tintorería (disminución del % de cumplimiento en fecha). En los capítulos 4 y 5 se identificaron las alternativas de solución. Siendo la principal la implementación de una programación PULL con la ayuda de Kanban. Con la programación PULL se pretende reducir el lead time, aumentar el indicador de cumplimiento en fecha y disminuir el inventario en proceso. Finalmente, en la evaluación de la solución y beneficios esperados se presentan los indicadores económicos (VAN, TIR R(B/C)), los cuales demuestran la rentabilidad positiva del proyecto.

By means of the present work, we verified that it is feasible to make an improvement in the textile dyeing department of the company Creditex S.A.A, whose purpose is to reduce the lead times of production, in order to increase its profitability and to be more competitive in the market. The project is developed in six chapters. We started with the research plan, which describes the aspects relevant to the textile environment, the current problems, the objectives of the research and an evaluation of the scope and limitations. In the second chapter, we performed the external and internal analysis; we analyzed the company's general indicators, in order to identify departments with greater deficiencies and opportunities for improvement. For the case study, improvements were made to the dyeing department. In the third chapter the detailed description of the processes of the dyeing department was carried out and the specific indicators were analyzed. With this, it was possible to identify the possible root causes of the main deficiencies and opportunities for improvement of the dyeing department (decrease of the date of compliance). Chapters 4 and 5 identified solution alternatives. Being the main one the implementation of PULL programming with the help of Kanban. With PULL programming it is intended to reduce lead times, increase the compliance indicator on date, and decrease inventory in process. Finally, the economic indicators (VAN, TIR, R (B / C)) are presented in the evaluation of the solution and expected benefits, which demonstrate the positive profitability of the project.
