The purpose of this work is to analyze and propose improvements to the transport and distribution processes of shipments of international origin that enter Serpost SA, since there is a growing international cargo that directly affects the transport and distribution times of shipments at the national level. For this work the technical, economic and social viability was demonstrated. In addition, the flow of operations was identified and analyzed since the international cargo enters Peru (air or sea) so that it is later transported to the postal classification center (CCPL) and, finally, transported to postal administrations at the level. national. Improvements were proposed for the company according to the 2019 performance indicators, with which, using the factor ranking technique, it was sustained that the transportation and distribution process was the critical problem to be solved. For the present work, it will focus only on the processes of transporting international air cargo to the CPPL (it represents 76% of international cargo) and the distribution at the national level, which was identified, using the theory of restrictions, which represents the longer time in the logistics chain (for the common and recordable service it takes 42 and 13 days on average respectively). In addition, it was identified in both processes that the company has 36% of its vehicle fleet inoperative that will also be addressed at work. To face the identified problems, various solution proposals were proposed based on 3 variables: generating a direct impact on the transportation and distribution processes, implementation of the improvement in the short term, ease of implementation. Using the factor ranking technique, 4 solution proposals were identified and prioritized: renewal of the transport and distribution vehicle fleet nationwide, purchase smaller vehicles that allow meeting a growing demand, purchase heavy vehicles that allow a greater number of shipments to the CCPL and carry out a preventive maintenance plan for vehicles nationwide. For the renewal of the vehicle fleet, the need for cargo in each administration and its geography will be taken into account, for the acquisition of smaller and heavy vehicles a linear projection of the load in kg was made during the 4 years of the project, with which the number of vehicles needed per year and by geography was purchased for each postal administration. The expected results for this work is to improve the service quality indicators in the transportation and distribution processes. At the end of the project, the average delivery time indicator for the common service is expected to go from J + 57 to J + 37 and for the registrable service from J + 19 to J + 11. To achieve this, it is necessary that each year an improvement of 25% with respect to the final result is required.
