This research presents improvements in the management of the finished products warehouse in a textile company using the Lean Logistics methodology. The problem identified was the low fulfillment rate in order deliveries, attributed to the use of manual records and inefficient distribution in the warehouse, which increased times and routes in order preparation. This situation resulted in a compliance rate of 91.7% in the last three years, compared to 94% in the sector, and an annual cost overrun of S/ 82,889.39. To improve the process and increase the compliance rate, Lean tools were applied in six phases. These included management authorization, diagnosis, identification of indicators, systematic layout planning, application of 5S, Poka Yoke, process standardization. Upon completion of the implementation, picking time was reduced by 41.5%, distance traveled by 27.3%, and inventory recording accuracy increased to 95.53%. As a result, the order delivery fulfillment rate reached 95.07%.
