The study considers the development of a contract management model to improve the effectiveness of compliance with the annual natural gas maintenance program. The technical gap is 11%, being the annual maintenance program indicator 95% vs. 84% reported by the company under study in 2023. This difference resulted in an increase of 4.8% in the OPEX budget, in which it was possible to identify the 06 root causes that originated the low effectiveness of the maintenance program in the projects that were executed by the contractors of the Maintenance Sub-Management. Then, using the PMBOK Guide, we identified all the stakeholders involved in maintenance projects, the requirements matrix, the development of scopes and measurement indicators to improve the planning, monitoring and control stages of contracts. In addition, the ADKAR change model was implemented to improve the involvement of personnel with the changes that arise. The SERVQUAL model and its 5 dimensions were used to measure the quality of service of the contracts and the BPM methodology was used to identify processes that did not generate value and to redesign them. Finally, validation was carried out through the results obtained in the period 2024, which allowed validating that the proposal is technically and economically viable, obtaining the following results: Maintenance program effectiveness indicator 98%, positive VAN and TIR 40%.
