This research proposes strategies to solve operational problems in the fishing company Exalmar S.A., to solve its capture processes, fleet distribution and fishmeal processing. The company faces inefficiencies in fleet allocation, high fuel costs and low product quality due to delays in unloading, which affects its profitability and global competitiveness. Through a diagnosis based on the value chain, the analysis of Porter's 5 forces and a SWOT evaluation, critical problems were identified such as dependence on fishing quotas, lack of technology in the fleets and lack of process optimization. To address these problems, alternative solutions were proposed. Implementation of Lean Manufacturing: Optimize internal processes, reduce downtime and improve the quality of the final product. Implementation of sensors in vessels: Reduce fuel consumption of fleets. Strategic alliances with third-party fleets: Increase the availability of raw material to mitigate the limitation of fishing quotas. The financial analysis of these strategies projects a significant improvement in Exalmar's profitability, with an estimated ROI of 53.35% for Lean Manufacturing and a 25% increase in gross profits due to improved fishmeal quality.
