The objective of this work was to reduce the excess waste from 11.26% to 3% in the production of plastic Harvest Crates of Polinplast SAC, based on a normal waste of (1 to 3%). In the evaluation of the problem, a gap of 8.26 points of excess waste was identified, due to the increase in the percentage of raw material waste; deviation from standard parameters, such as density (0.941 - 0.965 g/cm³), particle size (2-5 mm) and percentage of impurities (≤ 0.1%), in addition to an increase in the % of defective products and the increase in the % of hours worked. To solve this problem, the TPM, SMED y 5S engineering tools were implemented in the factory of the company under study. The pillars of Focused Improvement, Programmed Maintenance and Quality Maintenance were used, in addition to the reduction of changeover times and 5S activities. The results were a reduction of 8.96 percentage points (down from 11.26% to 2.3%); in the production of plastic Harvest Crates, quality control improved, reducing raw material waste, incidents by 78.4% and rework by 73.9%, and productivity improved by 75.3%. The economic evaluation showed the viability of the project with an NPV of S/.6,861,548 and IRR of 51%, recovering the investment in the third year.
