This paper presents the proposal for improvement in the reception and conditioning processes in a garment commercial company that registered, during the year 2023, 3.3% of defective product out of the total sold, above the quality metric (1.5%) and that of the industry (1.1%). The main causes are poor cycle time allocation at reception (34%), and poor cycle time allocation at conditioning (50%). Theory of Constraints (TOC), line balance, time and productivity studies are applied to identify the constraint. A cycle time of 2,153 minutes is determined and to meet the demand, an additional cycle efficiency of 28.7% is required due to the misallocation of times. Once the improvement is applied, it is possible to balance the line by eliminating the restriction, reducing the cycle time to 2,059 minutes with a cycle efficiency of 96.9%. The results, in a moderate scenario, are the defective product indicator is reduced from 3.3% to 1.25%, waste disposal of 1,398 garments, equivalent to up to 16,077 Kg of CO2 due to emissions into the environment. The projected 5-year cash flow obtains a Profit/Cost equivalent to 1.37, an IRR of 72.23% and a return on investment in 9 months. The result of the simulation with Arena is 1.0% defective products, validating the improvement proposal.
