Abstract: El informe de suficiencia profesional se centra en una empresa peruana del sector retail con 68 años de experiencia y con más de 50 tiendas. A principios de 2014 entró en un proceso de modernización, iniciando un proyecto para redefinir el proceso comercial. Los principales problemas que se presentaron fueron: la gestión del cambio, ya que al ser una compañía con mucha tradición las áreas usuarias estaban muy habituadas a sus procesos, establecer las variables clave y sus fuentes, la calidad de la información existente y la capacidad de procesamiento que se tenía (servidores en desuso). El proyecto, se buscaba generar sinergias entre comercial, marketing y operaciones e integrar sus procesos de planificación, además se trabajaron indicadores estratégicos y acuerdos de nivel de servicio entre los mismos; con todo esto se logró un mejor control y ejecución de los planes tácticos de la empresa, disminuyendo los días de inventario, los gastos operativos y eliminando las islas de información, entre otros.
El proyecto tuvo un presupuesto reducido de S/62’500, sin inversión en infraestructura, y logró generar un retorno del 24.08% en el primer año, incrementando la disponibilidad del line-up definido en tiendas al 85% y un crecimiento de 13% en ventas en el año siguiente. El éxito se sustenta en la definición de variables que permitían orquestar la dinámica logística de manera eficiente. La generación de un repositorio centralizado, el cual era alimentado a través de ETLs desarrollados según la prioridad del negocio, así como un proceso ordenado y un acompañamiento a las áreas usuarias. Todo esto se pudo lograr gracias a la experiencia y apoyo de las áreas involucradas. A pesar de los resultados logrados, se recomienda seguir robusteciendo el repositorio de información, para la mejor la toma de decisiones basadas en data y la generación de sinergias entre áreas del proceso comercial.
This work is focused on a Peruvian company which belongs to the retail sector and has 68 years of experience running more than 50 stores. At the beginning of 2014, it took part in a process of modernization, when initiating a project to redefine the commercial process. With the project, it was sought to generate synergies between commercial, marketing and operations and to integrate their planning processes, in addition to working on strategic indicators and service level agreements between them. All in all, a better control and execution of the company's tactical plans was achieved, reducing inventory days, operating expenses and eliminating information islands, among others. The project had a reduced budget of S / 62'500, without investment in infrastructure. However, I managed to generate a return of 20.73% in the first year, to increase the availability of the defined line-up in stores to 85% and a growth of 13% in sales in the following year. The success is based on the definition of variables that allowed us to orchestrate the logistics dynamics efficiently. The generation of a centralized repository, which was fed through ETLs developed according to the business priority. As well as an orderly process and an accompaniment to the user areas. The main problems that arose were: change management, since being a company with a long tradition, the user areas were very accustomed to its processes, establishing the key variables and their sources, the quality of the existing information and the ability of processing (old servers). All this could be achieved thanks to the experience and support of the areas involved. Despite the results achieved, it is recommended to continue strengthening the information repository, for better decision-making based on data and the generation of synergies between areas of the commercial process.
